Should I hire a customer service rep or automate?
Automate first if most of your inbound is the same handful of questions; hire if most of it needs judgement, negotiation or handling upset customers. Sort the inbound first
Open your WhatsApp and read the last two hundred conversations. Put each one in a bucket.
Bucket one, repeated. What do you charge, are you open now, do you have availability, where are you, has my order shipped, do you have this in stock. The answer is the same every time and it exists somewhere in writing already.
Bucket two, judgement. A complaint. A refund request. A price someone wants moved. A customer who is upset. Anything with a detail you would not want a machine deciding on. The answer depends on who is asking and what happened.
If bucket one is most of your volume, you have a repetition problem and hiring for it means paying a salary to retype the same six answers. If bucket two is most of your volume, you have a capacity problem and no automation will fix it.
Nearly every business overestimates bucket two before doing the count and is surprised afterwards.
What each option is actually good at
A person is good at the things that cannot be specified in advance: reading tone, deciding when to bend a rule, recovering a customer who has had a bad experience, spotting that the question being asked is not the real question. They are also present for one shift, need training, take leave, and cost the same in a quiet month as a busy one.
An agent is good at the things that can be specified: it answers at 2am and on a Sunday, gives the same correct price every time, never gets tired at message ninety, and handles as many conversations at once as arrive. It cannot judge, cannot be held accountable, and is only as accurate as what you told it.
The useful framing is not person versus machine. It is: which of these two costs is fixed and which one scales with volume. Repetition is the part that scales, and it is the part worth converting into a one-time cost.

When automating is the wrong call
Do not automate if your volume is comfortably handled by the people you already have inside working hours, and nobody is answering messages at night out of guilt. Automation converts repetition into a one-time cost. No repetition, nothing to convert.
Do not automate if your inbound is mostly bucket two. A business selling something negotiated, bespoke or emotionally loaded is buying a hand-off machine, not a customer service function, and that is a small win for the price.
Do not automate if your prices, services or hours change weekly. The agent is only as accurate as what you tell it, and rebuilding it every fortnight costs more of your attention than answering messages would have.
Hire instead when the bottleneck is decisions rather than typing, when messages sit unanswered because nobody has the authority to reply, not because nobody has the time. An agent cannot be given authority. A person can.

- Will automating mean I can let someone go?
- That is not what we build for and not what tends to happen. The agent takes the repeated messages, which means your existing person spends their day on the conversations that actually decide whether someone buys. Every business we build for keeps its people.
- How do I know which type of inbound I have?
- Read your last two hundred WhatsApp conversations and sort them into repeated questions versus one-off judgement calls. The split is usually obvious within twenty minutes, and it decides the answer more reliably than any framework.
- Can I do both?
- Yes, and most businesses past a certain volume end up there. The sequence matters: automate the repetition first so that when you do hire, you are hiring for the work only a person can do rather than for message volume.
- What does an agent do when it cannot help?
- It says so and hands the conversation to a person with the history attached. The escalation rules are agreed before the build starts, because an agent that guesses at a refund or a complaint costs more than no agent at all.
